From stuck to scalable: Why do boards block Shopify Plus migrations? Insights from Partner Lab in Krakow

The process of changing an e-commerce platform in an Enterprise company regularly hits a wall at the CFO or IT director’s office. New technology must make money, optimize catalog maintenance costs, and reduce operational load. We discussed how to unlock the profitability of the most difficult projects on September 30 in Krakow at a closed Shopify Partner Lab meeting.

The event took place at the Cloudinary office at 18 Al. Pokoju. The hmmh Poland team participated as a key Shopify partner supporting manufacturers and distributors operating in PL and DACH markets. The hosts representing the platform — Marina Vavilova, Jakub Wyglądała, Ania Kowalska, and Weronika Targowska — prepared a very strict agenda.

The event program focused on solving real architectural blockers:

  • Discussions with new clients: participants jointly verified in which business scenarios Shopify Plus is an actual margin generator, and for which organizations a better path would be to stay with other architectures (e.g., Shopware 6 for complex B2B).
  • Presentation of Cloudinary solutions: technology experts presented powerful cloud video and photo processing automations that drastically cut labor costs when managing huge assortment catalogs.
  • Working on live organisms: in smaller groups, participants analyzed the causes of implementation delays and developed solid business arguments for boards blocking funding.

Enterprise clients have environments heavily integrated with ERP systems, PIM solutions, and external logistics tools. Attempting to force complex business logic from DACH or CEE markets into standard applications very quickly ends in operational paralysis.
